E-commerce no longer needs to be rented

I spent a good part of my career defending rented SaaS.

It was the right advice. Building your own platform meant years of work, a huge team, and a product that was obsolete the day it launched. Paying a monthly fee was the rational answer in 99% of cases, and I gave that advice many times, with conviction.

That world is over. And this manifesto exists to record why.

The real price of rented SaaS

There is a calculation almost nobody makes. In my experience, most operations running on SaaS e-commerce platforms don't use even 20% of what the platform offers. But they pay, every single day, for the rest.

They pay in money: features that only make sense for the platform, never for your store. An admin in Greek helps nothing if nobody in your company speaks Greek.

They pay in weight: beneath the surface you see, there is an iceberg of things being loaded that you never asked for. The store gets slow, and the surface left for you to customize is minimal. Performance, SEO and experience become a permanent negotiation with a low ceiling. You learn to settle.

They pay in scale: the platform is built for its scale, not yours. Every product decision exists to fit another thousand stores into the same mold, not for your store to grow. When your scale arrives, what shows up is the ceiling.

They pay in freedom: every integration, every workaround, every hack inside the platform becomes a dependency that is hard to dismantle later. And the ecosystem around it always pushes more of the same: more SaaS connected to SaaS, each with its own fee, contract and ceiling.

They pay in equity: years of monthly fees that build nothing you own. A cost that should become an asset and never does. Eternal OPEX where CAPEX should exist.

And they pay with their most valuable resource: the team. People who should be experts in your business become experts in someone else's platform.

And there is a new point, a decisive one: none of these platforms is AI-native. They were all giants by the time AI arrived. What they do now is open "AI surfaces" on top of structures that were never born for it. In the pitch, AI first. In practice, retrofit.

What changed

AI changed the equation. The cost of building software collapsed, and companies all over the world have put back on the table the question that had an automatic answer for twenty years: rent or own? Before, renting was the right answer in almost every case. Now, in more and more cases, it no longer is.

But there is an uncomfortable truth amid the enthusiasm: AI makes the first version cheap, not the hundredth update. The hard part was never writing code. It is sustaining software with good architecture and engineering over the years: the data model that survives growth, the boundaries that keep the system from becoming a tangle, the discipline that keeps everything evolvable when the team changes and the business doubles in size. Building from scratch without that foundation is still a trap: today's own software becomes tomorrow's unpayable legacy.
